LABIGZ x Theory Road
Prepared for Nancy Witherow · October 8, 2026 · Draft for discussion

A plan built on profit per order, not followers.

You told us the last agency spent three months on static posts and produced zero sales. This is the opposite: the competitive picture, the ads that are already winning in skincare, ten finished ads cut from your own videos and photos, and the math that decides what we spend and when we stop.

What we heard.

From our call on October 8.

  1. 01
The last agency did not sell anything. Static images, four UGC videos a month, comments left unanswered, no landing pages. You ended up running the comments yourself.
  2. 02
Boosting posts has been wasted money. Boosts bought views on Instagram, not orders.
  3. 03
The product is real. Custom formulations, not private label. Science-backed actives, bigger bottles, affordable luxury. "Pretty but powerful."
  4. 04
The BIG line is coming. Big Glow, Big Restore and the rest arrive around the end of November, with Amazon (brand registry done) and social by January.
  5. 05
You want a plan, not more spending. Put the money where it is most likely to turn into sales, and know exactly what is working and what is not.

What this tells us.

  1. A
You are the asset. Your face and voice already drive your best numbers. Founder-led video is the format skincare buyers trust most, and you are already making it.
  2. B
The audience follows you, not the products. Your 17.5K TikTok followers came from personal content. Organic reach on product posts is near zero, which is normal. Paid distribution behind the right video fixes that.
  3. C
The store leaks. Category tiles and the foam cleanser image hover but do not click. No email capture, no abandoned cart flow, and no free-shipping threshold. Every ad dollar is pouring into a leaky bucket today.
  4. D
One $36 serum cannot pay for its own ad. The math in section 06 shows why the bundle has to lead.
03

How you stack up.

Each LABIGZ product against the products actually winning on TikTok Shop and Amazon in the same category. Price per ounce is the number that matters most. It is your bigger-bottle story, in one figure.

CeraVe Renewing SA Cleanser$12.37 · 8 oz$1.554.7 (82,875)

CeraVe owns this shelf on price. Keep it as the anchor of the bundle.

The read.

  1. 01
You beat every prestige brand on price per ounce. Paula's Choice, Glow Recipe, Laneige, Truth Serum, Drunk Elephant, Medik8 and SkinCeuticals all cost more per ounce than LABIGZ.
  2. 02
You will never win on cheapest. CeraVe, The Ordinary, Anua and Medicube are cheaper per ounce and have 30K to 157K reviews each. The position is prestige formula, bigger bottle, mid price.
  3. 03
Lead with three heroes. Big Glow Vitamin C, the Renewal Pads and Pure Retinol: strongest stories, easiest to film, $36 to $42. The bundle and free shipping lift the order once they click.

Fix before Amazon.

  1. 01
Vitamin C is undersold. The label says 15% L-ascorbic acid, ferulic acid and vitamin E. The website just says "stabilized vitamin C." That is your best selling point, so put it on the page.
  2. 02
Moisturizer label math. 100 mL is 3.38 fl oz, not 3.5. The label also says "Anti-Aging Moisturizer" while the site says "Hydration + Repair." Fix both on the BIG packaging.
  3. 03
Bundle "regularly $91". The three items add up to $88.99 today, so the savings shown should match.

04

What is already winning in skincare ads.

We do not reinvent the wheel. The ads below have run for months for brands spending millions, and an ad only stays on that long if it makes money. We copy the format and swap in your product, your voice and your proof.

  1. 01
Myth-bust · "Stop doing this". Paula's Choice built its first TikTok campaign on dermatologists busting myths: 43.6M views against a 29.7M goal. For LABIGZ: This is your Big Skin Truths series, put behind paid distribution.
  2. 02
Ingredient list doesn't lie. BYOMA's barrier-education creators drove 147.6M views and 500K clicks to Target in 90 days. Medicube prints its exact acid percentages in every ad. For LABIGZ: Your formulas are custom and your percentages are strong. Show the label.
  3. 03
ASMR texture and melt. Hero Mighty Patch's "gunk shot" hit 4M views in two days with a sales spike to match. Glow Recipe Dew Drops texture videos drove a 600% sales jump. For LABIGZ: The oil cleanser melt and the pad swipe are made for this.
  4. 04
Price and size comparison. e.l.f. built a public company on "prestige for less" and bought Naturium for $355M. Medicube discounts its pads 42% to drive volume. For LABIGZ: Your bigger bottles are a built-in value story. Compare facts, never trash a named brand.
  5. 05
Routine, get ready with me. Hero's GRWM push with 20 creators made TikTok 7x more cost effective than Instagram Stories. For LABIGZ: Sells the bundle, not one bottle, which is what makes the math work.
  6. 06
Creator affiliates on TikTok Shop. Medicube is #1 in TikTok Shop beauty ($62.8M in Q2 2026) with about 34K affiliate creators. SKIN1004 creator challenge: 424% top ROAS. For LABIGZ: Creators get paid a commission per sale, so you pay only when something sells.

Rules we follow so ads do not get rejected.

  • Never "Do you have acne?" or "Struggling with dark spots?". Meta treats that as calling out a personal attribute. We say "How vitamin C targets the look of dark spots."
  • No cure, treat or "erase wrinkles in two weeks" claims. "The look of" language only.
  • Before and after only on 18+ targeted cosmetic ads, no filters, and never on retinol wrinkle claims.
  • Comparisons state facts (size, percent, price). Never put down a named competitor.

One label note for you.

Your Salicylic Cleanser page says it "reduces breakouts." The FDA treats acne claims as over-the-counter drug claims, which need a Drug Facts panel. Before we put money behind it, we would reword the page and ads to cosmetic language ("clears pores, smooths texture") or confirm the label is set up as an acne product. A quick fix, and better caught now than by an ad reviewer.

05

Ten ads, made today.

Five finished video ads cut from your own TikToks and your creator collab, plus five static ads, all built today. No reshoots, no new spend. Each one copies a format from section 04, and each has three hook variants. That's the first 30 of the 100 ads we would test in month one. Press play.

Video · 9:16 · TikTok, Reels, Shorts

01 · Stop buying 1 oz

Price and size comparison (e.l.f. playbook)

Your "Size Matters" video, recut to 17 seconds. The hook lands in the first second, then a full-screen 1 oz vs 1.5 oz product shot hits right as you say "50% more."

Hooks to test
  1. Stop buying 1 oz serums.
  2. Check the fl oz before you buy another serum.
  3. Why are you paying more for less serum?

02 · Pad vs. best seller

ASMR reveal plus ingredient callouts (Medicube, Hero)

Your pads side-by-side, then a full-screen formula card where glycolic, lactic and salicylic land on the exact word you say them.

Hooks to test
  1. I put our pad next to a best seller.
  2. 36 cents a swipe.
  3. I stopped scrubbing my face. This is why.

03 · Using retinol wrong

Myth-bust (Paula's Choice, your Big Skin Truths)

Your retinol Big Skin Truth, tightened and punched in, with a full-screen "Retinol Rule" card that builds step by step as you talk.

Hooks to test
  1. You're using retinol wrong.
  2. Retinol mistake I see every day.
  3. What 0.5% retinol actually means.

04 · The $182 trio

Ingredient transparency plus price anchor (BYOMA, dupe format)

Your vitamin C truth, rebuilt around the strongest fact in your line: a full-screen label comparison against the $182 cult serum, ticked off as you say each one.

Hooks to test
  1. $182 serum. $36 serum. Same 3 actives.
  2. The ingredient list doesn't lie.
  3. Don't buy vitamin C until you know this.

05 · Lazy girl routine

Creator get ready with me (Hero, Topicals)

Your paid creator's video, cut to 20 seconds with step callouts. Sells three products at once, which is what the math needs.

Hooks to test
  1. My 3-step lazy girl morning routine.
  2. 3 steps and I'm out the door.
  3. GRWM: the 60-second routine.

Built from what you already have. Every cut is from your existing videos, reframed to clear the text TikTok burned in. Captions are written by hand and timed to each word, hooks land in the first second, comparisons cut to full-screen graphics, and every ad ends on a product card with the price. With your original, unedited clips, the image gets sharper still. No before and after claims, and no "do you have acne?" wording, which both Meta and TikTok reject. The creator video assumes your collab agreement allows paid use; we would confirm before running it.

06

The math.

Every ad decision comes down to three numbers: what a click costs, what share of clicks buy, and what each order leaves you after product, shipping and fees. Margins below are our assumptions until you send yours. Change any input and everything updates.

Why the bundle has to lead.

The most you can pay per click and still break even is conversion rate x profit per order. On a single $36 serum the ceiling is under 50 cents a click, and beauty clicks on Meta cost more than that. At a $58 to $77 order, the same traffic works.

Order valueProfit per order*1.0% CVR1.5%2.0%2.5%3.0%3.5%
$36 · one serum$17.92$0.18$0.27$0.36$0.45$0.54$0.63
$58 · serum + cleanser, free ship at $50$33.76$0.34$0.51$0.68$0.84$1.01$1.18
$77.35 · Complete Glow Bundle$47.69$0.48$0.72$0.95$1.19$1.43$1.67

Break-even cost per click. *Profit per order assumes product cost at 25% of price, 3% payment fees and $8 pick, pack and ship. Red means under a typical skincare click on Meta (about $1.20 to $1.80 per click; TikTok runs $0.35 to $0.90), so it loses money. Green means room to scale.

3 · Scale winners$6,000$0.708,5713.0%257$60$15,4292.57x$23+$3,051

Paid social only. Not counted: email flows (usually 20 to 30% of revenue for beauty brands once running), repeat orders, TikTok Shop affiliate sales and Amazon, which cost nothing up front. Agency fees are not included here; see section 07. What moves the numbers: cheaper clicks come from winning creative, and higher conversion comes from fixing the store, adding reviews and sending each ad to its own landing page.

07

The plan.

Timed around your BIG launch. Spend stays small until the store converts and the data says go.

Now to end of November

Phase 0 · Fix the bucket.

  • Microsoft Clarity heatmaps and recordings, Meta and TikTok pixels with server-side events, GA4 purchase tracking.
  • Fix the dead clicks. Build one landing page per hero product and one for the bundle.
  • Klaviyo: welcome offer popup, welcome series, abandoned cart, post-purchase review request.
  • Free shipping at $50, bundle-first merchandising, review push on every product page.
  • $1,000 hook test on current packaging so we know your winning angles before launch.
December to January · launch

Phase 1 · Test 100 ads.

  • 100 ads at about $10 each across Meta and TikTok, using the formats in section 04.
  • Spark ads behind your best "Big Skin Truth" videos, plus 4 to 6 creators on TikTok Shop affiliate commission.
  • Kill anything over the break-even cost per click within 48 hours. Double what wins.
  • Amazon listings live with Creator Connections at 20 to 30% so review publishers pick you up.
Months 2 and 3

Phase 2 · Scale what pays.

  • Budget follows profit. Roughly double spend each month while cost per order stays under profit per order.
  • Retargeting for site visitors and video viewers, bundle offers to first-time buyers.
  • Google Shopping and search for brand and high-intent terms ("niacinamide vitamin c serum").
  • Weekly one-page report: spend, orders, cost per order, profit. Nothing else.

Amazon, the free traffic layer.

Review sites like the ones run by Dotdash Meredith and Forbes pull their "best of" picks from Amazon offers that pay the highest commission. Default Amazon beauty commission is low. Offering 20 to 30% through Creator Connections and private affiliate networks gets LABIGZ into those lists, and you only pay when a sale happens.
